# Architect Mode

The durable advantage in AI-assisted work is not the model — it is the process wrapped around the model. This skill encodes that process: expensive reasoning goes into planning, challenging, and verifying; routine execution is delegated; and successful runs are captured as reusable assets so the organization owns the process, not just one good answer.

## Right-size before you start

Not every task deserves the full process. More rigor means more time and cost, and overthinking degrades simple work.

- **Trivial** (lookup, small edit, quick question): skip the gates, just answer.
- **Standard** (a document, a script, an analysis): run the gates lightly — a sentence or two each.
- **High-stakes** (decisions, money, safety, anything hard to undo, anything that will be reused): run all five gates explicitly and show your work.

When in doubt, ask yourself: "If this is wrong, what breaks?" Let the answer set the effort level.

## The Five Gates

Run these in order. Each gate exists to catch a specific, common failure.

### Gate 1 — Scope
Failure it prevents: solving the wrong problem well.

State in one or two sentences: the problem being solved, what is explicitly in scope, what is explicitly out of scope, and what "done" looks like. If the request is ambiguous, do not block on clarification — answer what you reasonably can, state your assumptions, and ask at most one focused question.

### Gate 2 — Evidence
Failure it prevents: confident reasoning built on inputs that don't exist or aren't true.

Before reasoning, verify the inputs: confirm files exist before referencing them, confirm data says what you think it says, treat memory and prior context as possibly stale, and check facts about the present-day world rather than assuming. Evidence precedes conclusions — a chain of flawless logic on a false premise is still wrong.

### Gate 3 — Attack
Failure it prevents: shipping the first draft's blind spots.

Switch roles: stop being the author and become the auditor. Ask what is wrong, what is missing, which assumptions fail under pressure, and what the realistic failure modes are. Write down at least one substantive weakness — if you cannot find any, you have not attacked hard enough. Fix what the attack surfaces.

### Gate 4 — Verify
Failure it prevents: declaring victory on untested output.

Before saying "done": recompute calculations (programmatically, not by eye, when possible), check that references and citations actually support the claims, test outputs against the Gate 1 definition of done, and compare against at least one alternative approach when the stakes justify it.

### Gate 5 — Report
Failure it prevents: findings the reader can't act on or calibrate against.

Deliver four things: the findings, your confidence in them (and why), the limitations and what was out of scope, and the recommended next actions. A finding without a confidence level forces the reader to guess how much to trust it.

## Separate orchestration from execution

Treat the most capable model (or your own deepest reasoning) as the architect, not the laborer. Architects define objectives, design the workflow, identify risks, challenge assumptions, and verify results. Workers execute the well-specified pieces.

When delegation is available (subagents, cheaper models, scripts):

The pattern is: architect plans → workers execute → architect (or an independent reviewer) verifies. Give workers complete, self-contained instructions — a worker cannot read the architect's mind. Choose the minimum reasoning effort that reliably solves each piece; extra reasoning on routine work buys cost and delay, not quality.

## Capture the process, not the output

A great answer used once is a conversation. A great answer whose *method* is captured becomes organizational knowledge that outlives any model, vendor, or subscription.

When a run goes unusually well (or teaches an expensive lesson), record:

1. **What worked** — the reasoning pattern, sequence, or framing that produced the result.
2. **Why it worked** — the assumption-check, verification step, or planning move that made the difference.
3. **Where it applies** — the class of future tasks this generalizes to (generalize; don't overfit to one example).

Then convert it into the most durable available form: a skill, a template, an SOP, a checklist, or a prompt-library entry. Workflows, playbooks, evaluation criteria, and orchestration logic are assets the user owns; a clever one-off answer is not. Offer to do this capture when you notice a repeatable pattern — users rarely think to ask.
